As the Project Chairperson, I was entrusted with the strategic planning, design, and execution of the Enviro Championship, a regional futsal tournament for high school students across East Java, held at GOR Sidoarjo. Given that this initiative was the first regional-scale project in the history of the Enviphoria Semi-Autonomous Body under the Environmental Engineering Student Association of UIN Sunan Ampel Surabaya, we established the entire operation from scratch without any pre-existing blueprint or historical data. Through an inclusive, collaborative, and adaptive leadership style, I guided the team to align our vision, build the competition framework fundamentally, and streamline divisional tasks to ensure seamless collective movement amidst high uncertainty.
Problem
Through rigorous oversight, I identified and diagnosed four interconnected strategic constraints that required high-level administrative positioning and strict risk management:
Operating within a newly penetrated market required navigating complex external multi-stage public licensing matrices without established institutional precedents.
Securing an expansive regional-scale event under a tightly optimized initial funding framework that covered only 11.4% of the projected IDR 21.88M budget, compounded by the absence of a legacy corporate sponsorship track record.
Navigating a highly competitive regional athletic calendar that caused a late-stage commitment curve from schools, necessitating an aggressive tactical adjustment just 3 days prior to the launch (T-3) to avert potential under-enrollment risks.
Managing an unprecedented surge in market demand on opening day, which resulted in overwhelming spectator turnout that vastly exceeded projected venue allocations and required immediate structural scaling of operational personnel and scheduling flow.
Solution
To address these dynamic market complexities, I engineered responsive, data-informed risk mitigation plans that we executed as a highly agile unit:
I mapped out the bureaucratic pathway, allowing the members to successfully secure 7 formal licensing stages from the university to regional law enforcement.
I designed a corporate funnel through which we secured strategic partnerships with 4 corporate partners and 3 media distribution networks.
I mobilized an emergency task force from our core team (22 Members), and together we conducted direct school roadshows, deployed dynamic ticket-bundling, and structured early-bird incentives to aggressively accelerate team registration.
I initiated an agile resource mobilization drive that successfully integrated 32 student volunteers, expanding our workforce to 54 operational personnel to execute high-capacity crowd management, safely accommodate the massive spectator influx, and seamlessly optimize tournament rotation schedules.
Results
My calculated management strategies and our collective operational dedication delivered highly successful, long-term impacts:
Obtained 100% formal verification for all 7 licensing stages, enabling secure public event execution.
Scaled the initial capital by 15x, generating IDR 37.51M in total revenue with an IDR 13.51M net profit surplus for the organization.
Averted under-enrollment risks through aggressive direct outreach, successfully securing 9 competing teams and drawing 2,056 paying attendees through our dynamic ticketing funnel.
Engineered a seamless high-capacity operational adaptation, efficiently scaling our management frameworks through the strategic deployment of the 22 committee members and 32 volunteers, which successfully established strict safety controls and ensured all remaining tournament phases concluded strictly on schedule with a verified zero-incident status.
The positive outcome of this inaugural project provided valuable insights for the organization, allowing the licensing frameworks, corporate sponsorship models, and ticketing ecosystems to serve as reference points for subsequent events. This operational experience helps support the Enviphoria Semi-Autonomous Body in ongoing financial planning and long-term organizational development.
